A Karachi home-linen exporter spent PKR 1.8 million on Google Ads between November 1 and December 2 last year. The budget was flat: roughly the same amount every day for a month. The result was a December full of stock that did not move and a finance team that now signs off every ad invoice. Flat November budgets feel responsible. They are the most expensive way to buy the busiest month on the calendar, and the fix is planning you can finish this week, in late September, before anyone else has touched their account.
We see this every year in Pakistani ecommerce accounts. October budgets stay timid, November budgets go flat, and Cyber Monday — the single highest-intent day of the season — gets whatever daily cap happens to be left. The data says that is backwards.
The calendar starts in September, not November
Optmyzr analyzed more than 4,200 Google Ads accounts for its 2026 ROAS benchmarks and found one pattern worth building a season around: the four-day Black Friday to Cyber Monday window had the highest click costs of the surrounding three-week period — and the highest conversion rates in the same accounts. Read that twice. The most expensive days of the year were also the days when the same clicks turned into orders most often.
So the operator question is not “how much do we spend in November.” The question is how you distribute spend so the expensive, high-converting days get the heaviest weighting instead of the leftovers. A practical distribution for a Pakistani store looks like this: hold October at your normal weekly budget as a testing month, lift the first week of November to 1.5 times that number, run the 11.11 sale week near 2.5 times, push Black Friday week to about 3 times, and set Cyber Monday’s daily cap alone at up to 4.5 times your normal day. Those multipliers are the lever. Most sellers run November at one flat multiplier and wonder why their cost per order spikes.
Q4 ad auctions behave like chicken prices before Eid. Everybody buys in the same week, so the same product costs more. You do not stop buying; you buy hardest on the days when crowded auctions still convert, because intent — not price — decides profitability. That is the four-day window Optmyzr’s 4,200 accounts point to.
There is also a platform-side reason to be ready early. Search Engine Roundtable’s September 22 recap reports Google testing new sitelink designs across organic and sponsored results, giving more visual weight to the advertiser’s name and title. Where the money actually goes in Cyber Week
Budget tiers are easier to act on than multipliers, so here are both. A store spending under PKR 150,000 a month should run one Search campaign — brand terms plus ten high-intent product terms — pointed at a single fast landing page, and skip everything else until that works. From PKR 150,000 to 500,000 a month, add Shopping ads or Performance Max — Google’s automated campaign type that spends across Search, YouTube, Display, and Gmail from one budget — plus retargeting switched on from mid-October. Above PKR 500,000 a month, run the full structure with weekly creative refreshes and dedicated Black Friday landing pages, and keep a reserve of about a fifth of the month’s budget to deploy on Cyber Monday itself.
Now the uncomfortable part, because flat budgets are only the second-biggest waste. The biggest is touching the bidding. Optmyzr’s data studies are blunt: manually overriding Smart Bidding — Google’s automated bid system that sets bids per auction toward a target cost or return — during Black Friday tends to raise CPCs and cut ROAS. Operators panic on Friday morning, see expensive clicks, and clamp bids down at the exact moment the system is paying up for the day’s best converters. Set targets before the season. Then leave the machine alone while the sale runs.
Pakistani sellers also have a second calendar most global BFCM advice ignores: 11.11. Daraz’s 2025 sale drew 2,300 sellers and brands into its Daraz Marketing Solutions ads — a 40 percent jump year over year, with reported returns of up to $16 for every $1 invested, per Technology Plus. Two things follow. First, marketplace ad auctions in early November will be crowded, so a brand running both Daraz and Google should expect to pay more for the same shopper that week. Second, the shoppers are the same people — plan creative and offers once, then split the budget by channel, instead of letting two teams spend against each other. The clicks that never had a chance

Some November waste has nothing to do with bids. A click that lands on a page that loads in five seconds on a mid-range Android over 4G was dead before it arrived. Google’s own research, published by Think with Google, found 53 percent of mobile visits are abandoned when a page takes longer than three seconds to load, and the modeled probability of bounce rises 32 percent as load time goes from one second to three. Multiply that by a Cyber Monday budget of 4.5 times your normal day, and you are paying peak prices to entertain a loading spinner.
Speed is not decoration. Deloitte’s mobile-speed analysis found retail conversion rates rose 8.4 percent from a 0.1-second improvement in load time — a rounding error of engineering effort that outperforms most creative refreshes. Pakistani stores on heavyweight themes, uncompressed banner images, and four chat widgets loaded at open are leaving that entire margin on the table during the week it matters most.
The other killer is quiet tracking. Conversion tracking — the code that records when an ad click produced a purchase or enquiry — breaks silently after theme updates, checkout changes, or a migration, and Q4 is migration season. Optmyzr’s findings cut both ways here: the four-day window converts best, but only the accounts whose purchases were actually recorded can prove it. We see at least one store every season that scaled spend on a weekend whose conversions never logged, which means the season’s one big decision was made on zero data. Here is the thing. Everything above collapses into one rule: spend scales only after proof. Give this fifteen minutes before raising a single rupee, in this order — open your account, check that a test purchase fires a conversion event today, load your landing page on a phone with a slow connection and count the seconds, confirm the offer and price on the page match the ad, check stock levels for the three bestsellers the ads point to, and read your top ten search terms for anything irrelevant to add as negatives. That sequence is the whole pre-flight. Most teams miss this. They scale first and diagnose in December.
The checklist before you raise a single rupee
- Confirm conversion tracking fires on a real test order, on mobile, this week.
- Load the campaign landing page on a 4G phone; if it takes more than three seconds, fix images and scripts before scaling.
- Lock the offer, price, and end date into the landing page itself, not just the ad copy.
- Verify stock depth for every product the ads feature, so a sellout does not burn the peak day.
- Set the budget ramp: October at baseline, 1.5x early November, 2.5x for 11.11 week, 3x Black Friday week, Cyber Monday capped at 4.5x a normal day.
- Pre-write the sitelinks and ad copy for the sale week; do not edit live campaigns on Black Friday morning.
- Set Smart Bidding targets before the season, then leave bids untouched during the four-day window.
- Add the season’s irrelevant queries as negative keywords weekly through November.
- Split the Daraz-versus-Google budget on paper before 11.11, so both channels are not bidding for the same shopper at uncoordinated prices.
- Reserve one-fifth of the month’s budget as a Cyber Monday war chest, deployable only if the morning’s cost per order is holding.

How much should a small store spend on Black Friday ads in Pakistan?
