The Client
A Skardu-based resort group operating two properties in Gilgit-Baltistan: a 46-room lakeside resort a short drive from Skardu town, and a 24-room trekker lodge in the Hushe valley that serves as a staging base for expeditions toward K2, Concordia, and the Gondogoro La circuit. The season runs May through October. Before the problem began, international guests accounted for roughly 46% of room-nights — touring trekkers and expedition groups from continental Europe, the UK, Greater China, and the Gulf, alongside a strong domestic summer trade and Gulf families escaping the plains heat.
The economics of that mix matter. In-season nightly rates ran PKR 24,000 to PKR 38,000 for the lake property, and international guests book further ahead, stay longer, and spend more on transfers and guided add-ons than almost any other segment. But international guests also arrive through search in their own language — and after Booking.com and Agoda, direct organic search was the group’s third-largest international channel. European trekking forums, guidebook sites, and long-tail German and French queries about Skardu access routes had been sending steady, commission-free demand to the site for years.
Nine months before the engagement, the group had commissioned a full site relaunch from an agency: a new CMS, a cleaned URL structure, and — as a concession to the European market — new German, French, and Simplified Chinese directories filled with machine translation. The relaunch shipped with a broken hreflang implementation. Within weeks, international organic sessions fell from 14,800 to 8,300 a month on an in-season-equivalent basis, the German and French pages dropped out of Google’s index almost entirely, and the European direct-booking channel began drying up. OTA share of international room-nights climbed from 44% to 63% at commissions between 15% and 18%.
The operations manager who engaged WeProms Digital put it plainly: the new site looked better, loaded faster, and had quietly destroyed the group’s cheapest booking channel. The mandate was recovery, not redesign.
The Problem
The technical audit, run against the crawl, Search Console, and server logs, surfaced six distinct defects — any one of which would have suppressed international indexing, and which together reliably collapsed it:
- hreflang return-tag errors on 140 of 168 annotated URLs. The relaunch had placed hreflang annotations in the
<head>of the English pages only. The German, French, and Chinese pages never carried their half of the reciprocal agreement. Google treats a return tag as proof the relationship is mutual; one-sided annotations are discarded at scale. - Cross-language canonicals. Each translated page carried
rel=canonicalpointing at its English equivalent — the agency’s “duplicate content fix.” This was the fatal instruction. hreflang says “these pages are alternates of each other”; a canonical says “this page is a duplicate of that one.” Google resolved the contradiction by folding the translated pages into the English canonical and deindexing them. - A broken x-default and invalid locale codes. The x-default annotation pointed at a language splash page that itself 301-redirected to
/en/, and the implementation used an inventedpklocale code alongside a barezhfor what should have beenzh-CN. - A dropped redirect map. The relaunch moved from
.htmlURLs to clean paths but never carried the 301s across. Roughly 2,100 legacy URLs — many of them linked from European trekking forums and guidebook resource pages built up over a decade — now returned 404s. - Parameter-driven soft 404s. The booking widget appended session and date parameters to every URL it touched, generating more than 14,000 soft-404 URLs that returned 200 status codes with empty room-list templates. Googlebot was burning its crawl budget on them.
- No per-language sitemaps. There was no XML sitemap at all for the translated directories, leaving recrawl and reindex of the fixed pages to chance.
The net effect: Google had concluded that the German, French, and Chinese sites either did not exist or were duplicates, and had stopped serving them. Only 17 pages across the three language directories remained indexed.

Phase 1 produced a complete, evidence-backed inventory of what was broken, in what order it had to be fixed, and what recovery would be measured against. The sequencing insight came early and shaped everything after: the canonical conflict had to be resolved before hreflang could work. Return-tags are ignored while a page still canonicalises elsewhere; rebuilding hreflang on top of cross-language canonicals would have produced the same deindexing with cleaner code.
Crawl and log analysis. A full Screaming Frog crawl cross-referenced with server logs confirmed Googlebot had effectively stopped requesting /de/, /fr/, and /zh-CN/ paths within three weeks of the relaunch — crawl frequency on the translated directories was under 3% of site total, against a pre-relaunch share near 18%.
Search Console forensics. The international targeting report enumerated the 140 return-tag errors; index coverage showed 61 pages flagged “Duplicate, Google chose different canonical than user” — the visible signature of defect two. Per-country query data confirmed where demand had been lost: German and French impressions had fallen roughly 80% from pre-relaunch levels.
Backlink and archive recovery. Baseline definition. Recovery was defined against the crash floor, not the pre-crash peak, so that progress would be measured honestly: 8,300 international organic sessions a month, 17 indexed language-directory pages, 140 hreflang errors, 1,240 crawl errors and soft 404s.
Seasonality guardrails. Northern-Pakistan demand is violently seasonal — Skardu searches peak May through August and collapse with winter road closures. Comparing raw monthly sessions across the crash would have mixed seasonal decline with technical loss. Every baseline was therefore normalised against the same months of the prior year and against the English-language domestic segment, which the hreflang failure never touched and which served as a built-in control group. That control is what made it defensible to call the 44% decline technical rather than market-driven.
Phase 2 — Fix Implementation (Weeks 2-5)
The fixes were implemented in strict dependency order, because several of them only function once the ones above them are in place.
Canonicals first. Every page in every language received a self-referencing canonical. The cross-language canonicals came out completely. This single change told Google the translated pages considered themselves original content — the precondition for hreflang to mean anything.
hreflang rebuilt in XML sitemaps. Rather than repairing the <head> annotations page by page on a CMS that had already shown it could rewrite head tags unpredictably, we moved the entire hreflang system into per-language XML sitemaps using xhtml:link annotations — one source of truth, four locales plus x-default pointing at the English root, with the invalid pk code removed and zh corrected to zh-CN. A minimal reciprocal cluster was kept in the <head> of the twelve highest-traffic pages as a belt-and-braces measure. The 301 map restored. All 2,100 legacy URLs were mapped to their closest current-language equivalents — German legacy URLs to German pages, not to the English homepage — via the archive and backlink inventory from Phase 1. The splash page and its redirect chain were removed; / now served the English page directly as the x-default target.
Parameter cleanup. Booking-widget parameters were handled with a combination of robots disallow rules for the session variants, canonical consolidation for date-parameter URLs, and a fix to the widget itself so room-search results stopped generating indexable URLs. The soft-404 count began falling within days.
On-page locale hygiene. Each language directory received correct lang attributes, locale-formatted dates and PKR price display, and internal links that keep a visitor inside their chosen locale rather than flag-linking them back to English.

Phase 3 — Recrawl and Verification (Weeks 4-8)
Fixes that Google never recrawls are theoretical. Phase 3 was spent making sure the corrections were actually discovered, processed, and reflected in the index.
Submission and monitoring. The four per-language sitemaps were submitted in Search Console and Bing Webmaster Tools. Index coverage, the international targeting report, and crawl stats were checked on a fixed twice-weekly cadence — not daily, because hreflang recrawl-and-reprocess cycles run on Google’s schedule, not anyone else’s.
Log verification. Server logs showed Googlebot requests to /de/, /fr/, and /zh-CN/ paths rising from under 3% to 14% of site-total crawl by week three post-fix — the mechanical proof that the reciprocal clusters had been accepted and the directories were back on the crawl map.
Index movement. The “Duplicate, Google chose different canonical” count fell from 61 to 6 as the self-referencing canonicals were processed. Indexed language-directory pages climbed from 17 to 41 by week eight. German-language organic sessions had recovered from 640 to roughly 1,100 a month on a small base, with DACH non-brand impressions up 60% over the same window.
Residual cleanup. A second crawl pass surfaced a remaining cluster of soft 404s from faceted season-and-room-type combinations; these were consolidated with canonicals and internal-link pruning, bringing crawl errors and soft 404s down to 380 by the end of the phase.
Secondary engines. Bing and DuckDuckGo — which still carry meaningful European trekking traffic, particularly from desktop users on older guidebook-era setups — were verified separately, because sitemap-based hreflang is honoured differently there and the <head> cluster on the twelve key pages carried the reciprocal load. Bing’s URL inspection confirmed the German directory recrawling within ten days of submission, and locale pages began surfacing in German and French regional results ahead of Google’s full reprocessing.

Human-reviewed translation on money pages. Machine translation had produced literally-translated trekspeak — “lake view” rendered as a phrase no German trekker would use, seasonal terminology mangled. The twelve highest-traffic pages per language (home, rooms, trekking season, access routes, booking terms) were human-reviewed and rewritten with the vocabulary European trekkers actually search with, then resubmitted via the sitemaps.
Locale-level measurement. The booking engine’s source tagging was extended to capture locale and landing language, so direct bookings could be attributed to the right directory. Search Console per-country query dashboards were set up for the DACH, France, and Greater China markets, giving the operations manager a standing view of which locale was gaining or losing.
Season timing. The fix landed early enough in the season that recovered indexation could still influence bookings. By the end of week twelve, direct bookings’ share of international room-nights had recovered from 37% to 44%, and the commission retained versus the crashed baseline was worth roughly PKR 1.1 million over the remainder of the season — a figure that compounds every season the directories stay healthy.
Documentation and handover. The hreflang architecture, canonical rules, redirect map, and parameter policy were documented as a standing technical spec so the next redesign would not repeat the crash — the failure mode that caused this engagement in the first place.

What Made This Work
- The canonical conflict was fixed before the hreflang. Google discards one-sided annotations from pages that canonicalise elsewhere. Rebuilding hreflang without removing the cross-language canonicals — the reflexive “quick fix” — would have changed nothing.
- hreflang moved to a structure the CMS could not break. Per-language XML sitemaps with
xhtml:linkannotations gave one source of truth, immune to the head-tag rewriting that caused the original collapse. - The redirect map treated language as part of the mapping. Pointing 2,100 German legacy URLs at German pages — rather than dumping everything on the English homepage — preserved both the link equity and the relevance signals European forums had spent a decade building.
- Recovery was measured against the floor, not the peak. Defining the baseline at the crashed level made progress legible and honest, and kept the group from declaring victory or failure against a denominator the fix could not yet reach.
- An unaffected segment doubled as the control group. The English-language domestic segment carried no hreflang and stayed stable through the crash. Normalising the international decline against it converted a messy, seasonality-whipped chart into a defensible causal claim — the difference between arguing that the relaunch caused the loss and being able to show it.
